When it comes to IT decision-making, choices don’t come much bigger or higher stakes than infrastructure.

Today, infrastructure is more intricate and interconnected than ever. Gone are the days of in-house infrastructure locked away in a server room. The “as a service” era has brought greater capacity and flexibility, but also more complexity, with multi-cloud and hybrid models becoming the norm for businesses willing to trade full control for reliability and choice.

Then there’s the interdependency issue. Digital transformation is a long-term project. Organisations aren’t replacing their entire catalogue of tools overnight, meaning infrastructure decisions must consider legacy applications as well as their cloud-native counterparts.

AI introduces new challenges as well, with organisations under pressure to implement infrastructure that can handle data- and compute-hungry tools and scale as demand grows.

There are also more human elements to consider. People and processes play a critical role in infrastructure success. Organisations need the skills to optimise and maintain their chosen environment, the resources to protect it against evolving cyber threats and the change management capabilities to maximise its value.

You should first identify the desired business outcomes. The product you select must align with your goals for the business. Meet with key stakeholders to determine what you need from your infrastructure update.

Infrastructure is the enabler, not the strategy. Before specific platforms and providers even enter the conversation, make sure you’ve determined your growth targets, customer experience goals, resilience and uptime expectations and regulatory and risk posture.

With projects as wide-reaching and impactful as infrastructure, you need to manage the speed of the rollout carefully to avoid accumulating technical debt that could slow progress in the future. Working fast doesn’t have to mean cutting corners.

In some cases, a lift-and-shift approach can be an effective way to accelerate cloud adoption with minimal refactoring. This approach migrates your local system to the cloud while retaining any existing issues.

The method moves an existing on-premises application to the cloud largely as-is, preserving its current architecture and functionality, including any inefficiencies or technical debt that may already exist.

As a result, lift-and-shift is best suited to systems that are already stable, fit for purpose and have limited dependencies. If you need significant optimisation, modernisation or scalability improvements, other migration approaches may deliver greater long-term value.

Set Expectations Before Pressure Builds

For infrastructure that can’t be easily hosted or must be built from the ground up, clear expectation setting is essential. While urgency can drive momentum, successful implementations depend on balancing speed with thoughtful planning.

Risk assessments are a critical part of any implementation or migration strategy. They help teams understand the trade-offs involved in accelerated timelines. The goal isn’t to slow progress; it’s to enable sustainable, reliable delivery and long-term success.

Use Phased Delivery to Keep Progress Moving

Methods such as the Minimum Viable Product (MVP) approach can help you achieve foundational, secure functionality quickly and enhance it in later phases. This approach allows stakeholders to see results quickly while technology teams iterate safely.

Sequencing a go-live in this way balances quick wins that build momentum and keep stakeholders engaged with parallel planning that supports longer-term optimisation. Infrastructure design decisions made during the planning stages will shape delivery speed for years.

3) Manage Risk Early Without Stalling Progress

During any infrastructure upgrade, there are a lot of moving parts. Managing risk during an infrastructure project is critical, and reframing your approach to risk can be a game-changer. The most successful infrastructure projects treat risk management as a design consideration, not a blocker or a checklist to complete at the end.

A key aspect of this approach is tackling risk early in the implementation process, a move commonly known as “shifting left”. This method positions risk assessment at the beginning of the project timeline, giving you more time to consider hazards, blockers and possible failure points.

Practical actions to take at this stage include:

  • Least-privilege access and strong identity controls
  • Network segmentation and encryption for sensitive data
  • Standardised server builds and infrastructure as code (IaC)
  • Automated patching, monitoring and alerting

Well-managed risk enables progress instead of stopping it. With effective planning, you can balance risk tolerance, regulatory requirements and business continuity expectations.
